A use case that performed well at one site may fail at another for reasons that have nothing to do with the model itself. Differences in equipment, routing logic, operator practices, product mix, data quality, sensor coverage, maintenance discipline, MES and ERP configuration, and local quality procedures can materially change results. In regulated operations, the evidence, validation approach, change control, and traceability expectations may also differ by site.
Some elements can transfer reasonably well:
The business problem definition
The economic logic and expected decision path
The measurement framework for value, error rates, and intervention thresholds
The implementation lessons on workflow design, user adoption, and exception handling
What usually does not transfer cleanly:
Training data and labels
Feature engineering tied to local equipment or historians
Thresholds, alerts, and operating envelopes
Integration mappings into MES, ERP, QMS, LIMS, CMMS, or data lakes
Governance assumptions about who approves, overrides, or investigates outputs
Start with process equivalence, not model equivalence. Confirm the target site is actually solving the same operational problem under similar constraints. Similar names for lines or products do not prove comparable process conditions.
Assess data readiness. Check data availability, timestamp quality, context tags, historian coverage, master data consistency, and label quality. Many AI transfers fail because the target site cannot produce the same input fidelity or event context.
Map system dependencies. Identify where the original use case depended on MES transactions, ERP status changes, quality records, equipment states, manual inputs, or engineering data. In brownfield plants, these dependencies are often hidden in reports, spreadsheets, custom middleware, or operator workarounds.
Revalidate assumptions locally. Test whether the drivers of performance at the first site are also true at the second. A model that predicts scrap, downtime, or inspection failure in one environment may be learning site-specific behavior rather than general process physics.
Define the local control boundary. Decide whether the AI is advisory, recommendatory, or connected to automated action. The higher the operational consequence, the higher the burden for validation, exception design, and human review.
Pilot in shadow mode first. Run the use case without changing production decisions, then compare predictions or recommendations against actual outcomes and current practice. This is often the safest way to expose data gaps and failure modes before operational reliance increases.
Set site-specific acceptance criteria. Use measurable criteria such as false positive rate, missed event rate, usability, cycle-time impact, review burden, and traceability of recommendations. Do not rely on vendor benchmarks or another plant’s business case.
Document change control and evidence. In regulated settings, adaptation usually needs documented rationale, test evidence, version control, training updates, and defined ownership for ongoing monitoring.
Most sites cannot replace existing systems just to make an AI use case portable, and in regulated, long-lifecycle environments that is often the wrong strategy. Full replacement programs commonly fail because of qualification burden, validation cost, downtime risk, integration complexity, and the need to preserve traceability across legacy MES, ERP, PLM, QMS, and OT assets.
In practice, successful adaptation usually means making the AI use case coexist with existing systems. That may involve:
Using current MES or ERP transactions as the system of record
Reading from historians, data brokers, or integration layers rather than changing machine controls
Writing recommendations into existing workflow tools instead of creating parallel decision processes
Keeping operator signoff, quality review, and deviation handling inside approved processes
This is slower than a greenfield design, but usually more realistic and lower risk.
Speed versus reliability: Rapid replication is possible, but the risk of poor performance or operational disruption rises if local process and data differences are not tested.
Standardization versus fit: A common enterprise template improves governance, but too much standardization can ignore site-level constraints that materially affect outcomes.
Accuracy versus explainability: A more complex model may perform better statistically, but it can be harder to validate, monitor, and defend in quality-critical workflows.
Automation versus oversight: More automation can increase value, but it also increases consequence if the model drifts, receives bad inputs, or encounters unrepresented conditions.
If the target site lacks comparable data, stable process definitions, local ownership, integration support, or a manageable validation path, then no, you should not assume the use case is ready to transfer. You may still reuse the concept, architecture pattern, and lessons learned, but the original implementation itself is not portable in any meaningful low-risk sense.
The best indicator of transferability is not that the first site succeeded. It is that the second site can reproduce the required data, workflow, governance, and evidence conditions with acceptable effort and risk.
